Every classroom practice already assumes something.
Most conversations about education start with performance — test scores, participation rates, completion percentages. The Hierarchical Pedagogical Model (HPM) starts one step earlier, with a simpler question: what has to be true about a human being before any of that performance can mean anything at all?
Every classroom practice carries an implicit assumption about what a learner is and what they need. A grading policy makes assumptions about motivation and evidence. A discipline system makes assumptions about responsibility and cause. A discussion protocol makes assumptions about belonging and voice. The HPM makes those assumptions explicit, and puts them in order, using the Hierarchy of Concepts as its foundation.
In this sense the HPM is the Method instantiated in a classroom: the same necessity-first ordering that governs the foundation, applied to the question of how a learner becomes ready to learn.
Learning, ordered by dependency.
The model organizes learning into seven layers, each depending on the ones before it.
- Embodied safety.
A learner has to feel physically and psychologically secure before sustained attention becomes possible.
- Belonging and trust.
Instruction can only be received once the relationship delivering it is credible.
- Language and inheritance.
Students arrive already shaped by inherited vocabulary and assumptions; good teaching makes that inheritance visible rather than invisible.
- Norms and shared responsibility.
Classroom culture teaches students what a community protects, forgives, and repairs, long before it teaches content.
- Identity in a larger story.
Students need to see themselves inside the material as a condition for engaging it honestly, not as a decorative add-on.
- Rigorous confrontation and reasoning.
Real intellectual challenge, once the conditions above are in place, rather than added difficulty for its own sake.
- Reflection and reconstruction.
The visible result — a grade, an answer, a finished project — is the last thing to appear, not the first thing to measure.
A later layer never repairs an earlier failure.
Success at a later layer never repairs failure at an earlier one.
High test scores don’t prove a classroom is relationally sound. Quiet compliance doesn’t prove students are engaged. A single memorable activity doesn’t prove that durable understanding has formed.
When something goes wrong in a classroom, the HPM asks teachers and institutions to trace the problem to the layer where it actually originates, rather than treating its most visible symptom as the whole story.
What this looks like in practice: Catalyst.
This is the design logic behind Catalyst, our readiness curriculum built on the HPM. Where the seven layers state the structural order, Catalyst is its applied form: student work moves through six phases, asking students to name what they’ve inherited, test it against real evidence, and rebuild their understanding on firmer ground, rather than simply completing a checklist.
- Inheritance.
Students name the vocabulary, assumptions, and prior understanding they arrive already carrying.
- Confrontation.
That inheritance is tested against real evidence rather than accepted or rejected by default.
- Collapse.
Where the inherited account fails the evidence, its inadequacy is allowed to show plainly.
- Reconstruction.
Students rebuild their understanding on firmer ground, keeping what survived and repairing what did not.
- Knowledge.
The rebuilt understanding is made explicit and articulable, not merely felt.
- Application.
Students carry the reconstructed understanding into new problems, where it can be used and further tested.
Learning, in this model, is defined as the durable reconstruction of understanding, not the accumulation of information. Catalyst is a readiness platform: it is designed to produce evidenced student reasoning, with a human retaining approval over every consequential step. It does not grade autonomously, and the system decides nothing about a student on its own.
Honest limits
The HPM does not claim teachers can remove every hardship from a student’s life — only that they should avoid adding to it unnecessarily. It does not claim that every classroom norm must be built by pure consensus, that behavior is irrelevant, or that inherited knowledge is automatically suspect. It claims something narrower, and we think more honest: that a pedagogy which starts with performance starts too late, and that the most rigorous act of teaching is to begin at the beginning.
